Referral rewards feel free until the launch email goes out and you owe three hundred t-shirts, or a few thousand dollars of free months, to people who may never pay you. Makers usually pick a reward because it sounds motivating, then discover the bill later. The honest question is simple: given the list you expect, how many rewards will actually unlock, what does that cost, and is it cheaper than buying the same signups with ads? This calculator answers that with your own numbers.

The estimate works backwards from your expected waitlist size. It takes the share of signups you expect to arrive through referral links, removes the percentage you expect to reject as fake or duplicate, then divides the valid referrals by the number needed to unlock one reward. That count is multiplied by your cost per reward to get the budget. The comparison line multiplies the same valid referrals by the cost per signup you would pay through ads, a number you enter, so no benchmark is baked in.

How to use this tool

  1. Enter the total list size you expect and the share of it you think will come through referral links.
  2. Set your expected rejection rate, how many referrals unlock one reward, and what that reward really costs you.
  3. Add the cost per signup you would pay through ads and compare the reward budget against the paid equivalent.

What the math assumes

  • Every valid referral is assumed to count toward an unlocked reward, which gives the highest possible budget; in practice some referrers stall below the threshold and never claim.
  • Rewards are treated as a single tier with one cost; if you run several tiers, run the tool once per tier with that tier's share of signups.
  • The rejected referral rate is whatever you enter, no fraud benchmark is built in.
  • The paid comparison uses your own cost per signup and ignores ad management time and creative costs.
  • A negative savings figure means the reward program costs more per signup than ads would, based on your inputs.

Frequently asked questions

What should I include in the cost per reward?

Everything the reward actually costs you: product cost and shipping for physical items, and the revenue you give up for free months or lifetime discounts. If the reward is early access with no real cost, enter zero and the tool will show a zero budget.

Why does the calculator show a negative saving?

Because with your inputs each valid referred signup costs more in rewards than it would through ads. That can still be worth it if referred users convert better at launch, but the tool only compares acquisition cost, not lifetime value.

Does the tool account for people who refer but never reach the threshold?

No. It assumes every valid referral eventually contributes to a reward, so the budget is a ceiling. Your real spend will usually be lower.
